This week, we will apply the VARS business model to a real-world company. For your Module 1 Real
Strategy Assignment, please do the following:

 Analyze a business using the VARS framework.

o Select a real-world business to focus on for this assignment. Make sure it is not
included in the list of off-limit topics for Module 1 on the Real Strategy Assignment
Guidance page.

o Discuss the business model of your selected business by highlighting at least two
interesting elements of the VARS framework as applied to this business.

This assignment will look at the company NVIDIA from a VARS perspective, with a highlight of both Value
and Activities. For background, NVIDIA Corporation stands as a leading innovator in the graphics
processing unit (GPU) and artificial intelligence (AI) industries.

The Value in which NVIDIA delivers is key to its success. NVIDIA provides high-performance computing
solutions that power a range of applications, from gaming and data centers, to vehicle and scientific
research. By prioritizing superior processing speed and energy efficiency, NVIDIA is able to maintain
premium prices in both the gaming and AI markets (Alonso, 2022), ultimately generating substantial
economic value added (EVA) which correlates to their current market dominance. In the MOOC 1, “1-
2.2: The V.A.R.S. Framework, Part 1” Prof. Somaya notes that EVA is a “key marker of competitive
advantage” and should be prioritized when assessing firm performance (Somaya, est. 2014). In NVIDIA’s
case, instead of competing on cost, they instead opt to invest in new technology to create products that
stand out for their performance. Strategy and Business CEO Roald Larsen explains how NVIDIA GPUs are
widely used for AI model training, where speed and efficiency translates to cost savings for customers.
(Larsen, 2024). This focus on delivering "value", has solidified NVIDIA’s leadership within the market,
where few competitors can currently match their competitive edge.

As for Activities, NVIDIA’s commitment to research and development is the primary driver for its
innovation. The company focuses on designing advanced GPU architectures and developing software
like "CUDA", which enables "parallel computing" and is widely used in AI and data science (Sun, 2021).
What’s strategic about this is framework is NVIDIA’s decision to outsource chip manufacturing through
various external companies. This approach keeps NVIDIA resources cheaper, allowing them to focus
resources into R&D and partnerships, versus investments in factories. This directly plays into their ability
to remain flexible, while investing in themselves to consistently produce better products. As far as
resource activities go, this balance of internal innovation and external production is a fantastic way to
maximize their efficiency.

o Alternatively, if the business has already pivoted, explain why it did so and detail the
changes in its business model using the VARS framework.

From a resource perspective, NVIDIA has recently begun to shift its business model to capitalize on the
AI revolution. The new introduction of the A100 and H100 GPUs, optimized for AI training and inference,
showcases this transition. Additionally, the 2020 acquisition of Mellanox Technologies strengthened
NVIDIA’s “capabilities in high-performance computing and networking” (Jeandin, 2024), another
example of AI based focus. What was once a company who targeted the gaming market and world, they
have now positioned themselves primarily and strategically as a major driver for AI development. These
initiatives highlight NVIDIA’s evolution from a hardware-focused company to a comprehensive AI and
computing platform provider.
