MULTIPLIERS by Liz Wiseman and Greg McKeown

Based on your experience reading the book and the above infographic, answer
the following questions:
1. How would you explain the difference between a "Multiplier" and a "Diminisher"
leader?
2. Can you describe an experience where you have encountered either of the
previous types of leaders?
3. Can you explain how a "Talent Magnet" differs from an “Empire Builder”?
4. How does a “dominating tyrant” act and what kind of leader would show an
opposite attitude?
5. Can you think of a time when a leader helped you grow by challenging you?
6. The book describes "Debate Makers" as leaders who encourage thinking through
rigorous debates. Why do you think debates are important in decision-making?
7. How can an “Investor” leader empower people?
8. Why is a “micro-manager” not a positive leader?
9. What are some examples of common leadership behaviors that might accidentally
diminish others?
10. What kind of self-awareness or strategies do you think are important for leaders to
improve themselves and become better multipliers?

Explain these Strategies/Experiments to Become a Talent Magnet

To become a Talent Magnet, start by (i) becoming a genius watcher and (ii) weeding out
people who’re bad for the team. Try these 3 experiments:

• Name the genius

• Upsize their role

• Let superstars go

Here are a few real-world scenarios. Debate how a Multiplier and a Diminisher
would approach the same situation:

A team is struggling to complete a project on time, and there's a lack of creative ideas on
how to proceed.

Multiplier:

How can a talent manager encourage team members to contribute their best ideas?

What would be the advantage of being a “Liberator” in these circumstances?

Diminisher:

What could be the attitude of a leader with a “directive” approach in this situation?
An employee has made a mistake in a report that was submitted to a client.

Multiplier:

What might a “challenger” say to the employee?

How can someone grow from this mistake?

Diminisher:

What can be the consequences of telling the employee that the mistake is unacceptable?

Read the following quotations from the book Multipliers and debate the
questions at the bottom of each

Do you agree with the idea that access to others' knowledge is more valuable than
individual knowledge? Why or why not?

When a decision is high stakes, Debate makers require

everyone’s best thinking. They know people will do their best
thinking if the issues are framed well and defined, and if the
questions of the debate are clear. They know that the debate will
be richest if it is based on facts, not opinions and that it takes
foresight to gather the right information.”
Think of a time when you were part of a group decision-making process. Was the debate
based on facts or opinions? How did this affect the outcome of the decision?

“We judge others by their doings, but ourselves by our

intentions.”

Why do you think people tend to judge themselves more leniently than others?

TAKEAWAY

How to become more of a Multiplier leader:

Shine a light on others’ Genius : everyone is brilliant at something and

experiments walk you through identifying genius, labelling it, putting it to use and
shining a light on it; calling it out in front of others.

Frame and facilitate debates: It is critical here to define good/ hard questions and
ensure people have time to prepare the information, evidence and data to support
their views. Then the leader or coach’s role is to spark debate, encouraging people
to weigh in on their views and switch sides and positions.

Question extremely: Stay curious, slow down, and have a mindset of learning
from everyone. The challenge is to experiment with differing types of questions
from leading and guiding questions to those that challenge assumptions and
discover new ideas.

Debate Makers enhance effective decision-making by framing issues well, ensuring debates are based on facts and clear questions. They encourage diverse input, critical thinking, and the examination of different perspectives, which leads to more rigorous and comprehensive decisions . This process builds consensus and fosters a sense of ownership among team members, as they feel part of the solution rather than merely executors of decisions .

A "Liberator" fosters an environment that encourages freedom of thought, respecting and valuing each team member's contributions. In situations where creativity is lacking, Liberators can unlock new ideas by creating safe spaces for experimentation and learning from failures, thus motivating the team to think beyond existing paradigms . This contrasts with a directive leader, who may impose solutions and hinder creative thinking .

A "Challenger" leader helps employees grow by framing mistakes as learning opportunities, encouraging reflection on what went wrong and how it can be corrected in the future. This fosters resilience, critical thinking, and problem-solving skills. Such supportive leadership can enhance an employee's confidence, leading to long-term development and a willingness to take calculated risks .

This concept suggests a cognitive bias where individuals may be more lenient in self-assessment, undermining objective evaluations. In workplace interactions, this can lead to misunderstandings or conflicts, as intentions may not be perceived similarly by others. Leaders can mitigate this by fostering transparency and encouraging open dialogue that bridges the gap between perceived intentions and visible actions, enhancing mutual understanding and collaboration .

A "Talent Magnet" leader attracts and nurtures talented individuals by recognizing and utilizing their unique skills and abilities, fostering a culture of growth and collaboration. In contrast, an "Empire Builder" focuses on accumulating power, often hoarding resources and people without truly developing their team's potential . This difference significantly impacts team development, as Talent Magnets create a supportive environment for growth, while Empire Builders may lead to stagnation and frustration among team members .

Leaders can enhance team performance by identifying individual talents, labelling these talents publicly, and creating opportunities for these talents to be exercised and recognized. They should aim to identify the unique strengths of their team members and use these to benefit the group, while also encouraging peer recognition to build a culture of appreciation and respect .

A leader's self-awareness allows them to recognize how their behavior impacts their team, identify tendencies toward diminishing actions, and make informed adjustments to enhance team engagement and performance. Reflection helps leaders understand the importance of balancing control with empowerment. By continuously evaluating their leadership style, leaders can make intentional efforts to create environments that foster collaboration and innovation .

Micro-managing can lead to team members feeling undervalued, as it restricts autonomy and demonstrates a lack of trust in their abilities. This can diminish morale and motivation, as employees might feel stifled and less likely to take initiative or engage fully with their work . Consequently, this can result in higher stress, lower productivity, and increased turnover within the team .

Extreme questioning fosters a culture of curiosity and continuous improvement within a team. It encourages a leader to explore beyond surface-level understanding, challenge existing assumptions, and facilitate learning from everyone. This approach helps leaders identify unseen opportunities, drive innovation, and make informed decisions that amplify their team's capabilities .

A "Multiplier" leader amplifies the intelligence and capabilities of their team members, encouraging innovation and engagement, while a "Diminisher" leader often stifles creativity and limits their team's potential by maintaining control and focusing on their own ideas . Multipliers create an environment where team members feel valued and motivated to contribute their best, leading to dynamic team dynamics, whereas Diminishers can create an atmosphere of dependency and reduced initiative .
