Process Analysis

Bake and Bagel offers a variety of mouth-watering desserts including brownies, cakes, scones,
etc. (refer to appendix to view their menu). However, their most selling item seems to be their
delicious looking cinnamon rolls. Time and time again, customers have commended the
cinnamon rolls to be the “best they have had” and keep coming back for more. After an in-depth
interview with Sadaf Ayaz, the founder of Bake and Bagel, we were able to get to the depths of
the production process that goes into the making of these amazing rolls.

Sadaf runs her business from home and started it as a means of killing boredom during the
lockdown enforced due to the pandemic. Thus, she does not have any additional help and
manages the entirety of the operations herself. Due to the limited resources, she only takes up 2
to 3 orders a day and follows a make-to-order process. As most ingredients are dry ingredients
and can be stored for a while, she purchases inventory in bulk to save some costs. Although,
some ingredients such as butter, which has freshness related to it, she buys them on weekly basis
and stores them in the fridge in the meantime. Excess quantities of ingredients are not bought,
and only purchased as per the demand. Needless to say, no wastage or loss on inventory occurs,
as the production is done according to the orders placed.
Process Flow
Once the order is placed and the required ingredients are accumulated, the production process is
started. The step-by-step process of the production of cinnamon rolls can be seen in the process
flow diagram below.

The first step in the production process is to add butter, milk and sugar in a pan and heat the
ingredients on a stove to make a mixture. Once the butter has melted completely and the sugar
has dissolved, the mixture is left to cool so that it’s warm and not hot. This is to ensure the
optimum temperature for the yeast, which is to be added later, to be able to bloom nicely. Once
the mixture is at the required temperature, yeast, egg and flour is added to it and the dough is
kneaded to mix it all together. At this stage the kneading is done roughly as the main purpose is
just to incorporate all the products. It takes about 10 minutes to do so, and the dough is then
stored in a warm place to let it settle for about 25 minutes. While the dough settles and the yeast
is growing, Sadaf uses this time to make a mixture using more butter, brown sugar and
cinnamon.
Once the dough is ready, it is kneaded again and this time more thoroughly. A mixer is used for
the kneading. Now comes the most crucial task of the entire process. The dough is rolled out to
form a perfect square shape. According to Sadaf, this is the most difficult task to manage as it is
really difficult to get the dough to take the perfect shape, especially in the heat of Karachi, which
makes the dough stick to the counter making it really difficult to roll it out evenly. It takes about
10 minutes to do this. Once the perfect square shape is achieved, the cinnamon and butter
mixture prepared earlier is evenly spread over it using a spatula. The dough is then rolled out to
form a roll and then is cut into smaller pieces using a thread or a knife.
These rolls are then assembled onto a baking tray which is greased with paper and lined with
baking paper. The tray is then left in the oven for proofing. This is when the oven is still turned
off, and the yeast is growing. Proofing takes approximately 50 minutes. Once the rolls are twice
in size, the oven is preheated and then the rolls are left to bake. The baking takes 15 minutes.
While the baking process is being carried out, Sadaf in her idle time starts preparing the topping
for the rolls. Cream cheese, butter and sugar are mixed together to prepare the delicious topping.
Once the baking process has been completed, the rolls are then separated from each other using a
knife, as they tend to stick together during the baking. The rolls are now ready to be packaged.
For this she assembles a box, which takes time of its own. Once the box ix assembled, rolls are
added to it, then the topping is added. To finish it off, the box is packaged with a decorative
ribbon on the outside and the order is sent out for delivery.

Sadaf addresses this challenge by dedicating approximately 10 minutes to carefully manage the dough's shape. Despite the inherent difficulties, she effectively handles the dough by using a mixer for thorough kneading to achieve the desired consistency .

Sadaf manages timing by strategically aligning production tasks to maximize efficiency. For instance, she utilizes the dough resting period for preparing the cinnamon and butter mixture. During the 50-minute proofing, she prepares the topping.
