Maintenance and replacement of boiler grates carried out

on 18th August 2025


Overview
Illovo Sugar Malawi is one of the major factories in Malawi. It produces sugar for both domestic
and non-domestic purposes. The factory comprises five boilers, 3 low-pressure boilers (17 bar)
and 2 high-pressure boilers (31 bar) to produce superheated steam to run turboalternators which
produce electricity for the factory and sugar production process.
This task involved replacing broken cast-iron grates in the furnace for boiler 5, which are critical
for supporting fuel and ensuring proper air distribution for combustion. The work was performed
in a challenging high-temperature environment and involved problem-solving to address the
difficulties of manual handling in a confined space.

Situation and Objective


The under-grates, which form the combustion bed within the boiler furnace, had sustained
damage, including broken grates and arms. This prevented them from closing properly, leading
to uneven air distribution, inefficient combustion, and potential operational failure. The objective
was to perform corrective maintenance by replacing the damaged cast iron grates to restore
proper air control, ensure complete combustion, and guarantee reliable boiler operation.

Work Procedure
The task was executed under a strict safety protocol for hot work and confined space entry:
Isolation and Cooldown: The boiler was isolated from operation, and the furnace was allowed to
cool to a safe, workable temperature.
Manual Removal: Due to the confined space and the heavy weight, the damaged grates were
manually removed from the furnace bed.
Installation: New, heavy-duty cast-iron grates were installed to form a new, stable combustion
bed.
Inspection: The new installation was verified to ensure that all grates moved freely and opened
and closed as intended.

Engineering Principles Applied


Thermodynamics: Understanding the role of grates in supporting the fuel (bagasse) and
regulating primary airflow for optimal combustion efficiency.
Materials Science: Selecting cast iron for its ability to withstand extreme temperatures,
mechanical wear, and corrosive ash.
Machine Design: Analysing the failure of the grate mechanism (broken arms) and understanding
the design requirements for components in high-stress, high-temperature environments.

Challenges and Problem-Solving


The primary challenge was the extreme environment: a hot, confined space requiring manual
handling of heavy components. This posed a significant safety and ergonomic risk.

Outcome and Significance


The replacement successfully restored normal boiler operation, ensuring proper air distribution
for efficient combustion. This task provided critical insight into the maintenance of high-
temperature systems and highlighted the direct link between the integrity of mechanical
components and overall thermal plant performance. It underscored the importance of innovative
problem-solving in overcoming challenging maintenance scenarios.
