FULL END-TO-END PROCESS GUIDE

Shopify Performance Rescue
XQL Systems · Version 1.0 · April 2026

THE MASTER FLOW

Lead → Ads → Traffic → Speed → Vitals → Issues → Loom → Email → Follow-up

→ Call → Close

STEP 1 — Find the Right Leads

You are not going after every Shopify store. Only very specific ones. Use LinkedIn or Apollo with
these exact filters.

Platform Shopify only — Not Shopify Plus, not BigCommerce

Geography US / UK / Canada / Australia — Skip India
Industry Fashion, Apparel, Beauty, Lifestyle, Home Goods
Team Size 1–20 employees, founder-led preferred
Decision Maker Founder / Head of Ecommerce / Marketing Director
Revenue $10K – $500K per month, already spending on ads

STEP 2 — Check If They Are Running Ads

Go to Meta Ad Library. Search the brand name, select the country and click All Ads.

Tool to use: Meta Ad Library ([Link]/ads/library)

What you are looking for: active ads running right now. If they are running ads it means they
have a budget and are serious about their store.

YES — Proceed NO — Low Priority

Ads are running → they have budget → qualified No ads running → may not have budget → skip
for now

STEP 3 — Check Their Monthly Traffic

Go to SimilarWeb and enter their store URL. You need to see how many people are visiting
every month. You need at least 500 visitors for results to be measurable.

Tool to use: SimilarWeb ([Link])

500 – 50,000 visits — Qualified Under 500 visits — Skip

Good traffic range, proceed to next step Not enough traffic to show measurable results

No data on SimilarWeb? Check their ads activity, Instagram engagement and product reviews to
estimate if they are getting real traffic.

STEP 4 — Check Their Speed Score

Go to Google PageSpeed Insights and enter their store URL. Check the mobile score. This is
the most important number in the whole process.

Tool to use: Google PageSpeed Insights ([Link])

If the mobile score is below 60 the store has a real problem you can prove and fix. Screenshot it
and save it for the Loom video.

Score below 60 — Target Score above 75 — Skip

Qualified → proceed to record Loom video No meaningful fix possible → move on

STEP 5 — Analyse Core Web Vitals

After the speed score scroll down to see the Core Web Vitals. These three numbers tell you
exactly what kind of problem the store has. Understand each one so you can explain it clearly in
the Loom video.

Metric What it means Bad if... Impact

LCP How long the main content Above 4 seconds Visitors leave before
(Loading) takes to appear on screen seeing products
CLS (Layout How much the page jumps Above 0.25 Frustrating experience,

Shift) around while loading accidental taps

TBT Delay before a visitor can Above 600ms Buttons feel broken,
(Responsive actually interact with the page people give up
ness)

STEP 6 — Find 3 Specific Issues on Their Store

Open their store on your phone and look at it like a real customer. Find exactly 3 issues — one
speed issue, one UX issue and one CRO issue. These go straight into the Loom video.

Homepage — Check These

• Is the headline clear? Does it tell you immediately what the store sells?
• Is the main CTA button visible without scrolling on mobile?
• Is the hero image too large and slow to load?

Product Page — Check These

• Are there trust signals like reviews or guarantees visible?
• Is the add to cart button easy to find and tap on mobile?
• Is the product description clear and structured well?

Mobile Checkout — Check These

• Are all buttons big enough to tap easily without zooming?
• Is the checkout process smooth or is there unnecessary friction?

Output you need: 1 speed issue + 1 UX issue + 1 CRO issue — These 3 go into the Loom video

STEP 7 — Record the Loom Video

This is the most important step. Record a 3 minute screen share showing their actual store and
PageSpeed results. This video IS the cold email. It is personal to their store which is why it
works so well.

Tool to use: Loom ([Link]) — 3 minutes maximum

What to include in the video

• Show their mobile PageSpeed score on screen
• Show LCP, CLS, TBT and explain in plain simple words

XQL Systems · Internal Use · April 2026 Page 3

XQL Systems | Shopify Performance Rescue | Full Process Guide

• Point out the 3 specific issues on their actual store

• Explain what these issues are costing them in lost sales
• End with a clear next step — book a 15 minute call

STEP 8 — Send the Cold Email

Keep it very short. The Loom video does all the work. You just need to get them to click the link.
Do not pitch anything in the email itself.

Subject: Quick observation on {{storename}}

————————————————————

Hi {{Name}},
I was looking at {{Company}} and noticed your mobile PageSpeed is around {{score}} — which
usually means visitors are waiting longer than expected and some leave before engaging with your
products.
I also spotted {{specific issue}} which could be making the buying experience less smooth than it
should be.
I recorded a short 2–3 minute Loom walking through exactly what is happening on your store:

Worth a 15-minute call?
{{Your Name}} — XQL Systems

STEP 9 — Follow Up
Most people do not reply to the first email. Follow up twice — once with a new observation and
once with a no-pressure closing message. The day 7 message surprisingly gets the most
replies.

Come back with a new angle. Point out one more specific thing you noticed on their
store. For example: "Also noticed your CTA placement on the homepage — added
Day 3 one more thing to the Loom." This shows you are paying real attention to their
business not just blasting templates.

Short breakup message. "Closing this loop — happy to help when the time is right."
Day 7 No pressure at all. This gets 10–15% of all replies because some people just needed
one last nudge without feeling pushed.

STEP 10 — The Discovery Call and Close

When they book a call your positioning is simple. They already have traffic — they are just not
converting it efficiently. Show them the revenue they are leaving on the table and present the
fix.

THE PITCH IN SIMPLE MATH

5,000 visitors/month at 1.4% conversion = $4,200/month
Fix speed + CRO → 2.5% conversion = $7,500/month
+$3,300 every month from a one-time investment

When to Introduce Paid Services

After the free audit video gets a reply or after they show interest on the call — that is when you
introduce the paid tiers. Never pitch paid before they have seen the free audit. The free video
builds trust first and the paid offer feels like a natural next step not a sales pitch.

STEP 11 — Deliver the Work

Once the client pays the work follows a very clean 5 phase structure. All work is done on a
duplicate copy of the store so the live store is never touched or put at risk.
