    Month 1 of building our outbound system from scratch. Here's the game plan. I built a bunch of outbound systems (one took ARR from $1M→$14M in 2 years) But back then, the tech was clunky. No Clay, no AI, no smooth workflows. Now, the outbound game is the same. But we are playing with better gear. My goal - use it wisely. It’s easy to chase tools and never ship. Tool FOMO is a great procrastination hack. So instead, let's start with foundations: Rule #1: Lead list quality > everything Every lead must pass the 3Qs filter: Why now (evidence they’re buying), Why them (ICP + ACV match) and Why you (unique fit). I'm using multiple intent tools and Clay to score and prioritise accounts with real buying energy, not just a job title. Rule #2: Match ACV to effort High ACV → LinkedIn + calls + email + manual Mid/Low ACV → email-first at scale Outbound isn’t blasting; it’s matching effort to potential return. Now, volume vs quality? If you have huge TAM + lots of competitors + many low-ACV leads: Don’t ignore them while you romance your top 50; time passes, intent cools, a competitor wins. Tiny TAM: Do the deep work on every account - you don’t have the luxury to burn them. Rule #3: Structure lists for campaigns (not the other way around) Group by buying signal/source for relevance at scale, by ICP lane (Sales Teams vs Agencies) for tailored value props, by (warm vs cold) for easy personalization hooks, and by role (champion vs DM) for outcome-specific copy. Good list segmentation, easy campaign creation. Rule #4: Build the ladder: low-hanging → warm → cold Re-engage trials/churned with intent, then warm engagers (events, followers, visitors), then cold ICP with triggers. Sequence the work so you earn quick wins and learn fast. Rule #5: Triggers beat calendars Replace “Day 3 follow-up” with “Signal happened → Play A.” Rule #6: AI assists, humans approve Let AI do the research and draft the openers (1–2 factual lines). You tighten the hypothesis and CTA. Personalization/relevance is proof, not poetry - don't spend hours crafting it. Rule #7: Deliverability and automation Great copy is useless if it never lands. Use Smartlead or Instantly.ai for emails, and take deliverability seriously. Automate the followups on all channels - no, you will not remember to followup with that LinkedIn convo. Don't lie to yourself. (this should also be a rule) Use HeyReach.io to get that LinkedIn game under control and track it. Rule #8: Experiment like an adult One variable at a time. Weekly loops. Measure reply% → positive% → meetings → cost/meeting by segment/source. Scale winners, retire losers fast. Rule #9: Ops-first instrumentation Every LI + email touch writes to CRM. Dashboards by segment × source × channel × ACV. Keep tools in sync (no stale lists). Rule #10: Document EVERYTHING. And that’s a wrap. Next post: our first low-hanging fruit campaign setup.     The sales stack that runs our $4.4M+ agency: CONTEXT We run outbound campaigns for > 70 B2B organisations. We need to be flexible because our clients are: - in different niches - targeting various personas - at different stages (enterprise, scaleups, SMBs) Some platforms overlap, since we adapt to clients' existing software stack. TOOLS 1/ Data "The list is the strategy" The first step in a successful outbound campaign is to build an Ideal Customer Profile (ICP) list. We can do this in several ways: - exporting data from b2b databases - scraping websites to find custom data - leveraging ai agents to research data at scale - uncovering buying intent by using monitoring signals Depending on the use case, we'll leverage: - AI Agents: Relevance AI, Claygent - Enrichment Platforms: Prospeo.io, FullEnrich, Icypeas, LeadMagic - Intent Data: Common Room, Trigify.io, LoneScale, Unify, Vector 👻 - Data Scrapers: Instant Data Scraper, PhantomBuster, ZenRows, Serper - Data Sources: Openmart (local data) DiscoLike (ai lookalikes) TheirStack (technology data) LinkedIn, Apollo, Ocean (b2b databases) To validate this data, we use 1 out of Instantly.ai, BounceBan, LeadMagic or NeverBounce. 2/ Outreach "The right message, in front of the right person, at the right time" The right message is easier to write when you have the right person. That said, you can get some extra help with platforms like Octave for ICP research, Twain for copywriting or Grammarly for spelling. To send these "right" messages, we use Instantly.ai (best at email outreach) & lemlist (best at multichannel outreach) Depending on projects, other platforms we'll use include: - Woodpecker.co, Unify, Smartlead (for email sending). - HeyReach.io (for LinkedIn outreach) - Salesfinity (for cold calling) 3/ Workflow Orchestration To bridge the gap between outreach & data, we use workflow builders that let us add conditions around how data should interact with sales engagement platforms. In practice, that means that platforms like Relevance AI, Default, Clay or n8n allow you to automate: - receiving enriched contact data - creating conditions for whether someone shall be contacted - routing leads to the appropriate campaign - reaching out The best way to think about 'workflow orchestration' is to imagine what you'd do manually if you had all the time in the world. Then, replicate these manual steps using workflow builders. 4/ Deal Closing We use OutboundSync to synchronise leads generated through outbound efforts with our clients' CRM. Plus, we use: - Attio as our CRM. - Breakcold for social selling. - Attention for meeting recording. - Qwilr to send proposals after our prospects' meetings. That's it. Once again... we use way more tools than necessary because we switch from one to another depending on our clients. If you're running outbound for your company... Pick 1 platform max per category.     Sales calls fail when the buyer has 0 context. Outbound don’t work when the buyer is guessing: Who are you? Why now? Why should I care? Strong outbound flips this before the call. Here’s how to make every sales call feel “expected”: 1. Create a “call-worthy trigger” list Before every call, tag one real trigger: * New hire in sales/marketing * Recent funding or expansion * Tool change (CRM, ATS, email platform) * Spike in job postings No trigger = no call. 2. Run a 24-hour context window Every call must be preceded by one signal: Profile view Short comment on their post Brief value touch (no pitch) This removes the “random call” effect. Touch the buyer 24–48 hours before the call 3. Log the reason, not the contact In your CRM, replace: Name, company, title With: Why this call exists If you can’t write that in one line, skip the call. 4. Batch calls by reason Don’t mix calls. Call only: Hiring-trigger accounts together Tool-change accounts together Expansion accounts together Your message stays sharp. Your confidence stays high. 5. Kill curiosity gaps Before dialing, ask yourself: “Would I take this call if I were them?” If the answer is no, the buyer won’t either. I only call when the buyer already has enough context to stay on the line. Random calls burn trust. Context builds leverage.

    In January, our reps sent their first-ever cold emails. Today outbound is 22% of our sales-led pipeline. Here’s how Clay built our outbound motion: 1. Hire an expert Sales Dev leader like Rob Cook Rob has done this before, knows modern outbound systems, loves getting deep into the weeds, and can recruit top talent. He also outworks everyone. We went from 0-10+ BDRs (aka ClayDRS) fast, and the motion started working almost immediately. Simple, not easy. 2. Roll out territories / rules of engagement and align on where to focus Luckily, we have great tooling to ensure no rep spends time on non-ICP accounts. We then make it as easy as possible to get the right rep exposed to the right “reason to reach out.” Started very simple, and got more advanced week over week. 3. Introduced Clay Day (aka PG Tuesday) We started with a 4 hour block where all ClayDRs and GTMEs actively prospect into top accounts. Every week, there is an owner, campaign, and pre-defined plays that the team can execute on. This is a process and takes time, but momentum is building… 4. Weekly enablement on creating a POV and how to position our solution to a diverse set of companies Converting inbound leads is a very different skillset than creating interest at companies who have never used or heard of your product. We’ve spent dozens of hours training on creating a point of view, problems each persona we serve faces, and how to remain consistent. 5. Rally the troops. Marketing, operations, partnerships, growth, community, and events all participate Our head of sales Becca Lindquist brought in the phrase “EOP” which means “Everyone Owns Pipeline.” I’ve never seen so many people rally around pipeline goals across the entire organization. We also don’t fight over, or waste anytime, fighting for credit. TAKEAWAY Outbound is alive and well when you have a product customers love. However, you can’t just dip your toes in the water or “experiment.” Invest more than you think into ops, enablement, and the operating rhythm. Then rally the entire GTM org around the motion.

    After 6 years building outbound teams, I’ve learned 1 brutal truth: Outbound fails before the first cold call is ever made. Why? Because most B2B startups make these 7 mistakes. And by the time they realize it, pipeline is dry and reps are gone. Mistake 1: Treating outbound like a side project You hire 1-2 junior SDRs. Buy 2 tools. Hope they figure it out. But outbound isn’t a side quest. It’s a strategic initiative. If you treat it like a low-budget experiment, you’ll get low-budget results. ⸻ Mistake 2: Waiting too long to start outbound You think outbound is a switch you can flip when pipeline is low. But outbound is more like a garden: You plant seeds now, and harvest 9–12 months later. If you wait until you’re desperate… it’s already too late. ⸻ Mistake 3: Not building a strong outbound culture Outbound is not a one-off campaign. It’s an operating system. If you don’t build weekly rituals, shared learnings, and consistent feedback loops, your reps will drift, your messaging will rot, and your pipeline will die. ⸻ Mistake 4: Hiring AEs before you have enough pipeline Your AEs aren’t magicians. If there’s no pipeline, there’s nothing to close. More headcount doesn’t equal more revenue. It just burns cash and morale. ⸻ Mistake 5: Targeting everyone, not the right ones You confuse TAM vs ICP. So you dump a list of 100k accounts into Apollo… instead of focusing on early adopters and accounts with real pains. Chasing bad-fit, low-LTV accounts kills your CAC and slows down GTM momentum. ⸻ Mistake 6: Underestimating outbound’s role in demand creation Outbound isn’t just for booking demos. It can create demand, when done right. Talk about pain. Start conversations. Educate the market. Just like marketing does. ⸻ Mistake 7: Failing to invest in data & research automation Your reps waste hours: - Manually cleaning lists - Searching for contact data - Calling wrong or disconnected numbers - Doing research ChatGPT could do in 10 seconds That’s not “hustle.” That’s inefficiency. Great outbound starts with great data. And speed. ⸻ Here’s the fix: Outbound works when it’s treated like a go-to-market engine, not a side hustle. Treat it like one: 1. Put an exec in charge 2. We look at: → Industries where they already have traction → Company sizes they typically win → Titles that actually buy (not just influence) If there are multiple segments, we pick the one with the most clarity first. 𝗦𝘁𝗲𝗽 𝟮: 𝗙𝗶𝗻𝗱 𝗹𝗼𝗼𝗸𝗮𝗹𝗶𝗸𝗲𝘀 𝗼𝗳 𝗰𝘂𝗿𝗿𝗲𝗻𝘁 𝗰𝗹𝗶𝗲𝗻𝘁𝘀 Simple question: "Who else looks like the people already paying you?" We run Clay enrichments to find patterns. Industry, headcount, region, tech stack. Then we use Ocean.io to build a match list. We're looking for repeatable wins. Not unicorn edge cases. 𝗦𝘁𝗲𝗽 𝟯: 𝗟𝗮𝘆𝗲𝗿 𝗶𝗻 𝘁𝗿𝗶𝗴𝗴𝗲𝗿𝘀 The best campaigns don't just target the right person. They target the right person at the right moment. Triggers we look for: → Fundraising rounds → Headcount growth → New tech adoption (Salesforce, HubSpot, Shopify) → Job openings in key roles → Leadership changes (new VP of Sales, new CRO) Combine triggers with firmographics and the campaign gets tight. 𝗦𝘁𝗲𝗽 𝟰: 𝗩𝗮𝗹𝗶𝗱𝗮𝘁𝗲 𝗯𝗲𝗳𝗼𝗿𝗲 𝘆𝗼𝘂 𝗹𝗮𝘂𝗻𝗰𝗵 Before we build anything, we ask 3 things: → Is there enough volume? (at least 500–1,000 accounts) → Does it align with what the client actually wants to sell? → Have we confirmed the idea with the client? Alignment > Assumptions. 𝗦𝘁𝗲𝗽 𝟱: 𝗖𝗼𝗻𝗻𝗲𝗰𝘁 𝘁𝗵𝗲 𝗱𝗼𝘁𝘀 𝗶𝗻𝘁𝗼 𝗰𝗼𝗽𝘆 Now you have the persona, the trigger, and the data. The last step is writing copy that speaks directly to their situation. Reference the trigger Address the pain it implies.  Then offer something that solves that exact problem. Generic copy talks to everyone. Trigger-based copy talks to one person at the right time. That's the difference between a 2% and a 10% reply rate. Most teams skip ideation and jump straight to copy. That's why most campaigns underperform.     In 36 months, I scaled a hunting team at AWS from $0 to $25M Though it was seen as a great success by many, there are 5 critical shifts I’m applying to build a modern outbound engine at Yess: WHO, WHY, WHEN, TO WHOM, and HOW LONG. Here’s the breakdown: 1️⃣ WHO is reaching out: - Old Way: entry-level SDRs flood inboxes with spam. + New Way: Team-selling facilitated by SDRs. Decision makers prefer talking to other decision makers. Executives and peers should engage directly. companies should move from old-school outbound to team selling model that is facilitated by SDRs and driven by signals and intent data. 2️⃣ WHY we're reaching out: - Old Way: Generic emails saying, 'I see you're the {job title}...' + New Way: Relevancy > Generic personalization. Generic outreach that lacks relevance and personalization is dead. Look for accounts that visited your website, engaged with your social media, or showed intent through third-party data to craft contextually rich content driven by intent data and real-time signals. 3️⃣ WHEN we reach out: - Old Way: As soon as a new lead gets into the CRM, no matter what. + New Way: Engaging contacts when they show interest. Sales isn’t about immediately pouncing on every lead anymore. Leading sales teams will strategically time their outreach with behavioral signals, like site visits or content engagement. 4️⃣ To WHOM we are reaching out: - Old Way: Single (ICP) persona within the account. + New Way: Target the entire buying team, with personalized touches. Modern outreach should involve the entire buying committee. Each stakeholder has different needs and goals. Use detailed persona data to create messages that hit home for everyone. 5️⃣ HOW LONG we reach out: - Old Way: same 18-step generic sequence for all accounts. + New Way: Dynamics playbooks based on live engagement data. Dynamic playbooks help sales teams tweak their outreach using live data. Sequences adapt to prospects' actions in real time, keeping the prioritization of accounts updated and dynamic. TAKEAWAY: The outbound paradigm is shifting and pushing us to focus on precision over volume. Outbound should leverage: + WHO is reaching out,  + tailor WHAT they communicate,  + sync it perfectly with WHEN it matters the most, + strategically choose TO WHOM they reach out to,  + and dynamically adjust HOW LONG they engage based on data. Keep them in check.

    The default order most companies build outbound: Hire SDR. Buy tools. Set quotas. Hope. The order it actually has to be built in: Targeting. Messaging. Tooling. Process. Reporting. Then you hire. (And add coaching.) You cannot coach a rep into a market that doesn't pick up. You cannot script your way out of a list that's wrong. You cannot motivate someone past a tool stack that loses every connection. Most outbound failure is decided in week one of the build, before anyone dials a number. The rep gets blamed in month four. That’s why we call your prospects. Live. In less than five days you can validate the first three layers of the stack: do they pick up, do they engage, do they qualify. Once those are true, the rest is execution. Once any of those is false, no amount of execution saves it. Don’t hire until you test and validate that outbound (1) works and (2) is worth is for your market. Only then does it makes sense to build the engine, and finally hire a rep. SDRs are expensive experiments.
